Step 1: Choose a Product with the Right Economics

COD economics are different from regular e-commerce. You pay for shipping upfront (or per successful delivery), you run ads without guaranteed sale, and returns happen. Your product margin needs to absorb all of this.

The rule of thumb: 50% gross margin minimum. On a product sold for 30,000 IQD, at least 15,000 IQD needs to remain after product cost. From this 15,000 IQD, you pay delivery (3,000–8,000 IQD depending on city and provider), and the remainder covers your ad cost per order and profit.

Product images (3–5), a short punchy description of what the product does and why the customer needs it, price, and an order form. No distractions, no navigation away from the page.
Order form fields
Full name, phone number (two fields), city/governorate, specific address with landmark. The more specific the address, the higher your first-attempt delivery success.
Trust signals
A visible WhatsApp number, Arabic content, and clear "Pay on Delivery" labeling. Iraqi buyers want to know exactly what they're getting and that they can talk to someone.

Step 3: Choose Your Fulfillment Partner

This is the most important decision in your Iraq COD operation. Your fulfillment partner determines your delivery rate, your cash flow, and how fast you can scale.

What to look for:

  • All 18 Iraqi provinces. You want to run ads to all of Iraq, not restrict yourself to Baghdad only.

Step 4: Launch and Test Your Ads

Facebook and Meta remain the dominant advertising channel for Iraq COD. TikTok is growing fast, particularly for younger audiences (18–30).

Start narrow, not broad. Launch with 2 ad creatives, $15–25/day total budget, and a specific audience (interest-based, not "all Iraq"). Run for 5–7 days before making decisions. Thin budget spread across 5+ ads produces noise, not data.

  • Cost per delivered order: total ad spend ÷ delivered orders. This is your true customer acquisition cost.

Review both weekly. If delivery rate drops below 65%, investigate — is it a specific city? A specific product? A confirmation process problem? If cost per delivered order goes above your margin, the math doesn't work and something needs to change in the ad targeting or product pricing.
